How to set up lead routing in HubSpot
To route leads in HubSpot, build one contact-based workflow. It starts when a lead arrives, picks an owner with the "Rotate record to owner" action, and sends that owner a notice and a task. You need Sales Hub Professional or Enterprise for the rotate action. Test it with a fake contact before you turn it on.
The goal is simple. Every new lead has a name next to it within seconds, and that person knows about it.
Why routing comes first
A lead with no owner is a lead nobody answers. Workato tested 114 B2B firms in March 2026, and none called back within 5 minutes. Routing is the first step in fixing that. If you want the full case for speed, read how fast to answer a new inquiry.
Step 1: Decide who gets which lead
Write this down before you open HubSpot. Pick the simplest rule that works for your team.
| Method | Use it when | How in HubSpot |
|---|---|---|
| Round robin | Your reps handle the same kind of lead | Rotate record to owner, between specific users |
| By team | You have a sales team and a partner team | Rotate record to owner, between teams |
| By rule | Region, company size or service decides the owner | If/then branches, then rotate inside each branch |
Start with round robin. Add rules later, when you see a real reason.
Step 2: Build the workflow
- Go to Automation, then Workflows. Click Create workflow, then From scratch.
- Choose Contact-based.
- Set the enrollment trigger. Use the form your leads fill in, or the lifecycle stage you use for a new lead.
- If you enrich data after the form (company size, country), add a delay first. A short one, such as one minute, lets the data load before the rules look at it.
- Add your If/then branches, if you route by rule.
- Add the action Rotate record to owner. Pick the users or the team.
- Tick "Overwrite if the contact has an existing owner" only if you want a new owner each time. Leave it off if returning leads should stay with their rep.
- Add a Create task action for the new owner: "Call this lead today". Add a Send internal email notification too.
Keep all the routing in one workflow. Two workflows that both try to set the owner will fight each other.
Step 3: Know what HubSpot does for you
These come from HubSpot's help page on rotating owners.
- Paid seats only. Each rep needs a paid Sales or Service Hub Professional or Enterprise seat. Deactivated users and users without a paid seat get nothing.
- Teams. Only main team members with a paid seat can receive records.
- Even split. Records are split evenly between the users or the team you pick.
- No eligible user, no owner. If nobody qualifies, the record stays unassigned. Check for this.
- One record at a time. HubSpot rotates one object at a time to keep the split fair. On a busy day, some leads wait in line.
- Changing the list resets the count. If you add or remove a rep while the workflow is on, new records are split evenly across everyone selected.
- Salesforce sync. If the owner property syncs to Salesforce, the rotation may not work. Salesforce can put the old owner back.
HubSpot also has a Leads object, still in beta, with more options. You can load balance, use round robin or random, and skip users who are set to Away.
Step 4: Add a fallback
Someone is on holiday. A form field is empty. A rep leaves. Plan for it.
- Add a branch for leads that match no rule, and send them to one person. Name that person in the workflow.
- Build a list or a view of contacts with no owner that came in the last day. Check it every morning.
- Send the owner's manager a notice if a lead is still untouched after a set time. A delay action and a branch can do this.
Step 5: Test before you turn it on
- Create a test contact that matches each branch.
- Enroll it by hand.
- Check the owner, the task and the email for each one.
- Test the fallback with a contact that matches nothing.
- Turn the workflow on.
After it is live
Once a week, look at three numbers: leads with no owner, time from form to first call, and how many leads each rep got. If one rep got far more than the others, check the seats and the rules.
FAQ
Do I need HubSpot Professional to route leads?
For the Rotate record to owner action, yes. HubSpot says it needs Sales Hub or Service Hub Professional or Enterprise, and paid user seats.
What is the difference between round robin and routing by rule?
Round robin gives each rep the next lead in turn. Routing by rule looks at the lead first, such as the country or company size, then picks the owner from a group.
Can I send a returning lead back to the same rep?
Yes. Leave the overwrite option off so an existing owner stays. You can also add a branch that checks whether the contact already has an owner.
What happens if no rep is available?
If no user qualifies, HubSpot leaves the record without an owner. Add a fallback branch so one named person gets it.
