How to make sure every new lead gets followed up in HubSpot

André Rodrigues ·

To make sure every new lead gets followed up in HubSpot, set up four things. Every lead gets an owner. Every lead gets a task with a due time. Someone gets an alert when the task is late. And one saved view shows every lead nobody has touched. Workflows build the first three. You check the fourth each morning.

Do not rely on reps to remember. A lead with no owner and no task is a lead nobody is responsible for.

Why this is worth an hour

Most firms are slow here. Workato tested 114 B2B firms in March 2026, and none called back within 5 minutes. Clio found that only 33% of 500 law firms answered an email inquiry (2024). Answer every new lead within minutes and you are ahead of almost everyone. We cover the numbers in how fast to answer a new inquiry.

Step 1: Give every lead an owner

A lead with no owner gets no follow-up. In HubSpot, use a workflow that starts when a contact is created or a form is submitted. Add the Rotate record to owner action. It shares the new records in equal parts between a team or the users you pick.

Two limits to know. This action needs Sales Hub or Service Hub, Professional or Enterprise. And it only works with paid users who are activated.

If you use HubSpot's Leads tool, the owner matters more. HubSpot says a lead must have an assigned owner to show in the sales workspace. Unassigned leads still show on the leads index page, but the rep never sees them in their workspace. The Leads tool needs Sales Hub Professional or Enterprise.

Step 2: Create a task the moment the lead arrives

In the same workflow, add the Create task action. Fill in these fields:

  • Title: say the action. "Call new lead" works. HubSpot sets the task type to Call or Email when the title has that word.
  • Assigned to: the record owner.
  • Due date: the time you promise to answer. Use minutes or hours.
  • Reminder: HubSpot emails the task owner at the time you set.

Workflow tasks need a Professional or Enterprise plan. Basic tasks work on every plan, so a small team on a free or Starter plan can still create them by hand from the Tasks page.

Step 3: Alert someone when the task is late

Add a delay, then a check. If the task is still open after the due time, use Send internal notification. It sends an email to a person, a team or an owner. Send the first alert to the owner. Send the second to the sales leader.

Set the first alert for 1 hour after the due time. You can change it, but write the number down. A rule with no number does not get followed.

Step 4: Check one view every morning

Save a view of new leads with no completed call or email and no open task. In the Leads tool you can create custom saved views. On other plans, build a contact list with the same filters.

Look at it once a day. If the list is not empty, find out why. It usually means a form that skips the workflow, a lead imported from a spreadsheet, or a rep who left and still owns records.

Step 5: Keep following up after the first call

The first reply is the start. We hold a simple view: follow up on every lead until you get a clear yes or no. 3 touches is too few. About 6 is normal. Advisor coach Shauna Mace suggests 5 to 7 touches over a month.

Add this to the workflow: when the first task is done and no meeting is booked, create the next task 2 days later. Repeat until the lead books, says no, or you reach your touch limit. Also book the call for the same week and send a reminder more than once. A study of 51,529 clinic appointments found 9% no-shows when booked 0 to 2 weeks out and 38% at 6 months.

What to check after a month

  • How many leads had an owner within a minute of arriving?
  • How many first tasks were done on time?
  • How many leads sat in the morning view for more than a day?
  • How many deals died after fewer than 6 touches?

If the numbers are bad, look at the workflow first. Then look at the team. Our post on what a new head of sales should check in the CRM has a longer list.

Who can do this for you

You can build this yourself in an afternoon if you have Professional seats and one clear owner for HubSpot. If your forms, imports and routing are messy, an independent partner like Scaling Studio can set it up and keep it running.
